"How was my commission calculated?"

If your answer requires opening five tabs, calling three people, and still ends with "trust me, it's right"—you have an evidence problem.

Evidence-based SPM means every payout can be traced back to:

  • The plan language that authorizes it
  • The data that feeds it
  • The rules that calculate it
  • The approvals that govern it

The Four Layers of Evidence

Layer 1: Plan Evidence

Can you point to the exact plan language that justifies this payout?

  • Which section? Which clause?
  • What's the effective date?
  • Who approved this version?

If the plan says "reps earn 10% on closed revenue," you should be able to trace any payment back to that sentence.

Layer 2: Data Evidence

Where did the numbers come from?

  • Source system (CRM, ERP, billing)
  • Extract date and time
  • Any transformations applied
  • Data quality validations

If someone disputes the deal value, you should be able to show exactly where that number originated.

Layer 3: Calculation Evidence

How did you get from inputs to outputs?

  • Rule logic applied
  • Rate tables used
  • Accelerator thresholds
  • Split allocations

If a rep asks "why is my commission $4,237.50 instead of $5,000?"—you should be able to walk through every step.

Layer 4: Approval Evidence

Who authorized what?

  • Plan approvals
  • Exception approvals
  • Override approvals
  • Payout approvals

If an auditor asks "who approved this exception?"—you should have the answer in seconds, not days.

Building the Evidence Chain

Start with the payout and work backward:

1. This payout of $X was calculated by rule Y

2. Rule Y used data from source Z

3. The data showed deal value of $A, attainment of B%

4. Plan section 3.2.1 authorizes this calculation

5. The plan was approved by [name] on [date]

Every link in the chain should be documented and retrievable.

The Audit Test

Can you answer these questions in under 5 minutes?

  • Why did Rep X receive $Y on their last statement?
  • What would happen if we changed the rate table?
  • How many exceptions were approved last quarter?
  • Which plan version was in effect on [date]?

If any answer takes longer than 5 minutes, your evidence trail has gaps.

The Payoff

Evidence-based SPM isn't just about compliance (though it helps). It's about:

  • Faster dispute resolution
  • Higher rep trust
  • Better forecasting
  • Defensible decisions
  • Operational confidence

When everything is traceable, everything is fixable.
